Negotiating with Chinese companies: preparation, the table and written confirmation

Bargaining culture in China: relationship, face and patience
Negotiating with Chinese business people often starts long before the first minute at the table. The other side wants to get to know you, your company and your long-term intentions; until trust forms, the best terms usually do not appear. Face, or mianzi, matters here: embarrassing the other side in front of others, refusing bluntly or using harsh language can stall the talks. At Yeni İpekyolu, we explain these dynamics before the meeting and help you deliver your messages in a way that is both clear and respectful.
A common mistake by Turkish buyers is to show all their cards in the first meeting or to focus on a single price figure. Chinese suppliers usually see price as a package together with order quantity, payment terms, packaging, quality level and lead time. Flexibility on one item can be matched on another. We plan the negotiation with this package logic, deciding in advance where you can be flexible and where you must hold firm.
Preparing for the table: targets, alternatives and market knowledge
A strong negotiation starts with good preparation. Before the meeting we clarify with you the target price, acceptable range, deposit and balance split, minimum order quantity, sample and tooling costs, preferred Incoterms and delivery schedule. Collecting quotes from alternative suppliers where possible strengthens your hand at the table. Our team researches price levels and typical terms for similar products in the market to help you set a realistic frame. We turn the preparation into a written negotiation plan and go into the meeting with it.
Timing is part of the negotiation too. Before Chinese New Year, factories rush to finish orders, and after the holiday it can take time for workers to return; October's Golden Week has a similar effect. Raw material price swings can affect how long quotes remain valid. At Yeni İpekyolu, we suggest timing that takes these periods into account and make sure the quote validity and price-change conditions are clearly set out in the contract. Good timing is often as valuable a bargaining advantage as price itself.
At the table and after: support beyond interpreting, and written confirmation
During the meeting our team does not just translate words; we convey the other side's tone, indirect expressions and the real meaning of sentences such as “we will consider it”. When needed, we ask for a short break so you can assess the situation in Turkish. In China, a “yes” does not always mean firm approval, so we recap key points at the table and make sure both sides understand the same thing. Meetings can take place at the factory, in an office, at a fair or online.
A negotiation is not complete until it is in writing. After the meeting, we prepare a summary of the agreed price, quantity, quality standards, payment and delivery terms, and packaging and labelling details, and send it to both sides in Chinese and Turkish. This summary becomes the basis for the purchase contract or proforma invoice. If the contract needs legal review, we coordinate with licensed lawyers. That way, verbal approvals on WeChat do not turn into disputes later. If needed, we also follow up on how these terms are applied during production.

Frequently asked questions
What is the difference between an interpreter and negotiation support?
An interpreter translates what is said; with negotiation support, we plan the meeting with you in advance, offer cultural reading and real-time advice at the table, and then put the agreement in writing. In other words, we are with you not only on language but on the outcome.
How much room for bargaining do Chinese suppliers leave?
It varies greatly with the product, order volume, raw material cost and stage of the relationship. Gains can also be made outside price, in payment terms, MOQ, packaging and lead time. We plan the negotiation with all of these items in mind.
How should I negotiate the deposit and balance split?
In China, a deposit before production and a balance before shipment is common practice. Linking the balance to approval of a pre-shipment inspection is an important safeguard for the buyer. We plan the split and conditions together based on where the relationship stands.
They said “yes” in the meeting. Does that count as an agreement?
Not always. In China, “yes” can sometimes mean “I understand” or “we will consider it”. That is why we recap key points at the table and obtain written confirmation after the meeting.
Do you also support online meetings?
Yes. We provide preparation, interpreting and written summaries for meetings held via WeChat, Zoom or Tencent Meeting. For critical talks, we recommend meeting in person.
Can you help with a compensation talk after a quality problem?
Yes. We document the problem with photos, an inspection report and contract clauses and present it to the supplier in constructive Chinese. We evaluate solutions such as a discount, re-production or compensation on the next order together.
Do you draft the contract?
We prepare the agreed terms as a bilingual summary and translate the contract. For contracts that need legal review, we coordinate with licensed lawyers. This keeps the commercial and legal sides aligned.
